Every expert-led service business runs on the same seven functions. Here's how to see which ones still have your name on them.

For most expert-led founders I coach, the answer is no. Their business would stall without them, because they are the ones holding it up. Every big decision, every key client, every fire runs through them. You’ve built a successful business, but inadvertently, you built it all on your shoulders. You accidentally built yourself a job, not a business.

Most founders have never been handed a map of every job their business runs on. That map is the thing that changes everything, because once you can see the roles, you can see which ones still run through you. (I’d bet all of them do.)

All businesses are the same.

Every business runs on the same seven functions, no matter its industry, size, or style. Your business feels one of a kind, and it is, but underneath the hood, the same seven jobs are running inside your company, mine, and every business on the planet.

Any business you start needs all seven of these seats filled, whether you have a team or you're a solopreneur doing every bit of it yourself. On day one, you fill all of them. No one realizes it, because no one taught them the seats existed. You’ll now finally see the roles you've been playing this whole time.

Do know that filling every seat yourself was the right move when you started. he goal from here is different. The goal is to give away ownership of each seat, one at a time, until the business runs on the seats instead of on you.

The Seven Seats give you a map of every job your business depends on. Once you can see the seats, you can see exactly which ones still have your name on them.

The Seven Seats

Growth is the big-picture seat. It decides where the business is going next. New offers, new markets, and the strategy behind them live here. It thinks in the long term, not the day-to-day.

Chief holds the vision and executes, making the final call. This is the CEO seat. It owns direction, culture, and the decisions no one else can make. Plenty of founders choose to keep this seat for good. Others eventually hand it to a hired CEO so they can step fully into ownership.

Visibility is what most people call marketing. It makes sure the right people know you exist. All of your content lives here. Without this seat, the best business in the world stays the best kept secret.

Conversion is the sales seat. It turns interest into clients. It owns the conversations, the follow-up, and finds the yes.

Delivery is fulfillment. Whatever your client paid for, this seat makes sure they get it, at the standard you built your reputation on.

Finance owns the money. Cash flow, margins, pricing, and forecasting all live here. This seat answers one request at any moment: show me the money!

Operations is the everything-else seat. It runs the machine underneath the business: IT, HR, and the admin and assistants who keep the day-to-day moving. When Operations has a strong owner, the business stops depending on you to remember how everything gets done.

You're probably sitting in all seven

When I run this with founders, I have them label who owns each seat. Most of them start writing names down, a team member next to one, a contractor next to another.

Then we dig in. On seat after seat, the person actually carrying turns out to be the founder. If you're the only one losing sleep over a seat, that seat is still yours, no matter whose name is written beside it.

That's why a full week off feels impossible, and why a sick day feels dangerous. When every seat still runs through one person, the business can't run without that person in the room.

There's a right order to hand them off

Giving the seats away is the whole game, and there's a proper order to it. You hand them off starting with the most replaceable, muscle-level work and move toward the seats only you can hold. That path is the Delegation Ascent:

  1. Operations

  2. Finance

  3. Delivery

  4. Visibility

  5. Conversion

  6. Chief

  7. Growth

Operations comes off first because it's the most replaceable and affordable (and cheapest), and each seat you release frees you to focus on the following one.
